Construction Gantt Chart Software: Why Most Tools Get It Wrong

Every project management tool has a Gantt chart. Most of them are useless for construction.

That's a strong statement, but spend five minutes trying to schedule a civil works programme in Monday.com or Asana and you'll see what I mean. Construction scheduling isn't about dragging coloured bars around a timeline. It's about dependency logic, critical path calculation, working day calendars, and the ability to model real-world constraints.

Why Construction Needs CPM, Not Just a Pretty Timeline

The Critical Path Method (CPM) is the foundation of construction scheduling. It's been the industry standard since the 1950s, and it remains the accepted way to model the time relationships between construction activities.

CPM does three things that a basic timeline view cannot:

  1. Calculates the earliest and latest start/finish for every activity based on dependency logic
  2. Identifies the critical path — the longest chain of dependent activities that determines the project's minimum duration
  3. Calculates float — how much an activity can slip before it affects the critical path

Without CPM, a Gantt chart is just a picture. It shows you what you hope will happen, but it can't tell you what will happen when something changes. And in construction, something always changes.

What happens without CPM

When you're scheduling without proper CPM:

  • You can't identify which activities actually drive project completion
  • You can't assess the impact of a delay without manually tracing every downstream activity
  • You can't produce a credible extension of time (EOT) claim because your schedule doesn't demonstrate cause and effect
  • You're guessing at float, which means you're guessing at risk

The 4 Dependency Types and Why They Matter

Construction activities relate to each other in four ways. Many generic project management tools only support one.

Finish-to-Start (FS)

Activity B cannot start until Activity A finishes. This is the most common dependency type and the only one many tools support.

Example: You can't place structural fill until bulk excavation is complete.

Start-to-Start (SS)

Activity B cannot start until Activity A starts. Both activities can run concurrently, but B's start is tied to A's start.

Example: Quality testing can start once fill placement starts. You don't wait until all fill is placed — testing begins as the first lots are completed.

Finish-to-Finish (FF)

Activity B cannot finish until Activity A finishes. Both run concurrently, but B's completion depends on A's completion.

Example: As-built survey can't finish until earthworks finish. The survey crew works progressively, but the final survey depends on the final earthworks.

Start-to-Finish (SF)

Activity B cannot finish until Activity A starts. This is rare but has valid uses, typically for just-in-time scheduling.

Example: Temporary traffic management can't finish (be removed) until permanent line marking starts.

Why all four matter

On a real construction programme, you'll use FS for the majority of dependencies. The rest require SS, FF, or SF to accurately model how work actually flows on site.

If your scheduling tool only supports Finish-to-Start, you're forced to either:

  • Oversimplify your schedule (making it inaccurate), or
  • Add artificial tasks and constraints to work around the limitation (making it unmaintainable)

Neither is acceptable on a project where the schedule is a contractual document.

Working Day Calendars: Why They're Essential for Construction

Construction doesn't work on a Monday-to-Friday, 8-hour-day calendar. Or rather, some projects do, but many don't, and your scheduling tool needs to handle the difference.

The problem with calendar-day scheduling

Generic project management tools typically schedule in calendar days. A 10-day task starting on Monday finishes on the Wednesday of the following week, regardless of weekends or public holidays.

In construction, a 10-day task means 10 working days. If you're on a 5-day week, that's two calendar weeks. If you're on a 7-day roster (common in mining and remote civil), that's 10 calendar days. If there's a public holiday in there, add another day — and on that 7-day roster, a holiday turns 10 calendar days into 11.

Getting this wrong means your programme doesn't reflect reality. Your end dates are wrong, your critical path is wrong, and your float calculations are wrong.

What a proper working day calendar handles

  • Work days per week — 5-day, 6-day, or 7-day rosters
  • Working hours — 8-hour, 10-hour, or 12-hour days
  • Public holidays — state-specific, because a project in Queensland has different holidays than one in Victoria
  • RDOs — rostered days off, common on many Australian civil projects
  • Shutdown periods — Christmas closedowns, wet season shutdowns
  • Night shift — for projects that run extended or 24-hour operations

If your Gantt chart tool can't model your actual work calendar, every date on your programme is an approximation.

Critical Path Calculation: What It Is and Why Your Tool Probably Can't Do It

The critical path is the longest continuous chain of dependent activities from project start to project finish. Any delay to a critical path activity delays the entire project by the same amount.

Forward and backward pass

Proper CPM requires two calculation passes:

  1. Forward pass — calculates the earliest start and earliest finish for every activity
  2. Backward pass — calculates the latest start and latest finish for every activity without delaying the project

The difference between the earliest and latest dates is the total float. Activities with zero float are on the critical path.

Why most tools can't do this

True CPM calculation requires:

  • Support for all four dependency types with lag values
  • Working day calendar integration
  • Recursive calculation through the entire network
  • Performance at scale — a large programme needs to recalculate quickly, not overnight
